Approve With Context: How AI Process Comparison Closes the Process Review Gap
There is a moment every process owner knows.
You receive a change request. The updated diagram is attached. You open it, open the previous version in another tab, and spend the next hour squinting at lanes, switching back and forth, hoping you notice every difference before you sign off.
Sometimes you catch everything. Sometimes you don’t. Either way, you spent three hours on something that should have taken ten minutes.

The Problem With Reviewing Process Changes
Process diagrams are not documents. They are networks. A change in one lane can ripple into responsibilities, system handoffs, compliance controls, and SLA commitments in ways that a quick visual scan will not catch.
Ask anyone who has signed off on a process update without fully understanding it. The risk is not that they approved intentionally. The risk is that they approved without knowing what they were approving.
And the effort is real. Based on SAP expert estimation, a typical process owner spends 3 hours per change request review. Introducing AI Process Comparison
We now have AI Process Comparison as a built-in external action in SAP Signavio Process Governance, and we have been adding it to governance workflows wherever change review matters.
You configure it like any other step. Point it at two process IDs, or two revisions of the same process, and when that step runs, the AI analyzes both diagrams and returns a structured report covering:
- What was added to the second process
- What was removed from the first
- The business impact of those changes
The approver does not need to open the diagram editor. They do not need to compare versions manually. By the time the task reaches their queue, the work of understanding what changed is already done.
Seeing It Work
We wired up a full end-to-end flow using the Order to Deliver process to show what this looks like in practice. Here is exactly what happened:
1. A process modeler submitted an updated version of the Order to Deliver process for approval, triggering a governance workflow in SAP Signavio Process Governance.
2. The workflow created a new approval case and routed it to the approver’s queue
3. The approver opened the task and saw the inputs: the current revision ID and the revision it was being compared against.
4. In the background, the AI began analyzing both diagram versions automatically, with no manual trigger and no waiting.
5. Within moments, the comparison result appeared in the task. Here is what the AI produced:
Added: Tasks related to strategic planning, including “Draft Go-to-market tactics”, “Organize SC/PC Planning meetings”, and “Review, validate and activate SC annual plan”, introducing a complex strategic management workflow. Collaboration between Sales Center and Product Center participants enabling cross-departmental alignment on market tactics. Multiple start events triggered by market changes or strategy updates, allowing for dynamic process initiation.
Removed: Tasks “Receive order”, “Forward order to sales”, “Notify seller”, “Pack order”, “Transfer package to operations”, and “Hand over to delivery personnel”, which managed the physical order fulfillment flow. The Customer Service, Operations Team, Sales Department, and Seller lanes, removing the operational fulfillment structure entirely.
Impact: The process has shifted from a linear order fulfillment workflow to a complex strategic planning and go-to-market management process, replacing operational tasks with strategic coordination and planning activities.
6. The output is clearly marked as AI-generated, prompting the reviewer to verify before approving. That label keeps the human in the loop without slowing the process down the AI does the reading, the approver does the judging.
7. The approver read the report, had everything they needed, and selected approve
End-to-end. Submission to decision in minutes, not hours. Zero manual comparison steps.
What the Numbers Say
The impact is not subtle. AI Process Comparison reduces time spent reviewing process diagram change requests by 70%, from 3 hours to 54 minutes per review per process owner FTE.
For a consumer products company with €1 billion in revenue and five process owner FTEs, that translates to approximately €7k in annual savings from review time alone, based on SAP benchmark assumptions.
The more significant number, though, is not the time saved. It is the risk reduced. Faster reviews done with AI-generated context are more accurate than slower reviews done without it.
How to Set It Up
We configure AI Process Comparison under Organization Settings > Actions > AI Process Comparison.

- AI terms and conditions accepted under Workspace Settings > AI Services
- Modeling – Joule: Generate Process Description enabled under Workspace Settings > Feature Access

Configuration:
Once enabled, you add it to your governance workflow through the External Actions menu (full reference). The action takes two inputs:
Input Description
| First Process ID | The baseline, the version you’re comparing from |
| Second Process ID | The new version, or a specific revision ID |
It returns two outputs: an operation success confirmation, and the Comparison Result text, which is the structured report of additions, removals, and impact that flows into the approver’s task view.
No custom middleware. No export step. No manual document to prepare. It runs as part of the governance workflow itself.
More Than Approval Workflows
Approval is the obvious starting point, but we see process comparison adding value at any governance checkpoint where understanding change matters:
- Compliance audits: generate a documented diff between as-is and to-be diagrams as evidence
- Post-change review: compare before and after an SAP implementation or process transformation
- Onboarding: help new team members understand how a process evolved
- Change communication: use the AI-generated summary as the basis for stakeholder notifications
